The effectiveness of the American leadership in the battle wasn't the best, the troops weren't very prepared and they didn't know what to expect when going into battle. Arnold was also considered to be very unreliable.

On November 13th Arnold led his men through the woods to get to the city directly, once they arrived he asked the city to surrender but was shut down. Arnold then decided that he and his men didn't have enough supplies to fight back so he was forced to wait for Montgomery to join with his troops and supplies.
