         <description><![CDATA[<h1>Can Facilitation Techniques like "SIX HATS® " ADD "Rigor" and "Vigor" to Discussions in Japan and even the mighty US of A?</h1><div>Published on December 2, 2014</div><div><br><br></div><div><br></div><div><a href="https://jp.linkedin.com/in/paulconsalvi?trk=author_mini-profile_title"><strong>Paul Consalvi</strong></a></div><div>Professor at The University of Tokyo, Graduate School of Frontier Sciences<br><br>Have you ever tried to facilitate a serious discussion on a somewhat controversial issue such as Abenomics with a group of Japanese?<br><br></div><div><br>How about a discussion with a group of Americans regarding a political issue such as those popping up in the American Presidential race.<br><br></div><div>In both cases you will most likely face two very difficult but different challenges: The first, due to the predominant Japanese mindset which lacks "vigor" when discussing a controversial issue (i.e. intensity, energy, and enthusiasm) and the second due to the predominant American mindset which lacks "rigor"&nbsp; (i.e. not spending sufficient intellectual effort to support opinions with sound reasoning or not spending enough time planning and laying the groundwork. Japanese strength in operational efficiency is due to their "rigor"). &nbsp;<br><br></div><div>I have been using facilitation techniques such as Six Hats to put rigor and vigor into cross-cultural discussions and I seem to be making some progress. I offer my strong opinions below for scrutiny and further discussion.<br><br></div><div>The typical Japanese discussion mindset lacks what I will call "vigor". Lacking vigor in the worse sense of the meaning is that we had better not make any suggestions or offer any opinions until we are 100% sure it is "safe" to do so.&nbsp; Everybody is sitting on the fence trying to read the situation so discussion can drag on and on and nobody is asking the controversial questions or offering the "out-of-the-box" ideas. &nbsp;<br><br></div><div>Culturally, among a group of Japanese, lacking vigor is a much more prudent strategy and has more merits than demerits for individuals participating in discussions. In cross-cultural group discussions, however, it will almost certainly be dysfunctional.<br><br></div><div>The typical American discussion mindset lacks what I will call "rigor".&nbsp; Lacking rigor in the worse sense of the meaning is that we are allowed to hold and spout out any opinion we have, at any time and as quickly as it pops up in our heads. We don't hold ourselves accountable for dumb or thoughtless opinions because we are allowed to correct ourselves. (Consider recent Donald Trump statements about Carly Fiorina ‘Look at that face!, Would anyone vote for that? Can you imagine that, the face of our next president?!' For example, you may accomplish your goal by getting your "talking points" in and you can get credit for having the idea first. In cross-cultural group discussions, however, lacking rigor will almost certainly be dysfunctional.<br><br></div><div><strong><br>I have been using facilitation techniques such as "</strong><strong><em>SIX HATS® </em></strong><strong>" or my own version I call "</strong><strong><em>Seven Shoes</em></strong><strong>" because they can put Rigor and Vigor into discussions.&nbsp;<br></strong><br></div><div><br>How does <strong><em>SIX HATS</em></strong><em>®</em> work?<br><br></div><div><strong><em><br>SIX HATS</em></strong><em>®</em> provides a visual image that is easy to learn, remember and use. "Black" for everything negative, "Yellow" for everything positive "White" for objectivity, "Green" for creativity etc.<br><br></div><div><br>In Six Hats Thinking everyone in the discussion deliberately puts on one of the hats and holds their thinking and stated opinions to that style for the moment. Everyone puts on the same hat and discusses from that point of view only before agreeing to move on to a different "Hat".&nbsp; Think of the Black Hat as everyone playing "devil's advocate" at the same time and the Yellow Hat as everyone being a "Yes Man" and trying to find only the nice, positives things to say. By completing all the Hats together, groups can ensure that everyone has been given the opportunity to offer their opinions "safely" at the appropriate time, but avoid overly argumentative, position-based and win-lose debate styles. When facilitated well, Six Hats style discussions can be effective to root-out what other participants "seem to be saying" and can ensure completeness in discussing ideas, opinions, proposals, problems or solutions.<br><br></div><div><br>Americans can avoid our argumentative debate style which is uncomfortable for most Japanese. Japanese on the other hand can put their groupthink to work. Everybody is taking the same point of view at the same time so you shouldn't have to be trying to read the minds of other people in your discussion (such as your boss).<br><br></div><div><br>My own "Seven Shoes" version attempts to use Six Hats without the group even knowing what you are doing. (i.e. You can't easily see what type or color shoe people are wearing!) It also adds a pair of culture shoes. If you are American make sure to vet your ideas by asking for the Japanese perspective and vice versa.&nbsp;<br><br></div><div><br>I hope this gives a brief overview and some clues for anyone facilitating discussions in a cross-cultural setting.
